Shopify is excellent for many US brands. Headless and custom storefronts are excellent for others. The mistake is choosing ideology over constraints. Here is how we decide inside e-commerce development engagements.
When Shopify (or similar) is the right default
Standard catalogs, common checkout needs, limited custom UX, and a team that wants apps over engineering. Time-to-launch and ecosystem plugins matter. If you are validating a product line, do not start with a custom platform.
When headless or custom wins
Complex merchandising, multi-brand experiences, unusual checkout flows, performance requirements Shopify themes struggle with, or deep integration into an existing product. Headless separates content/commerce APIs from a Next.js (or similar) front end you fully control.
Cost and ownership tradeoffs
Shopify shifts cost to platform + apps + theme work. Custom shifts cost to engineering and ownership of quality. Total cost of ownership includes speed, SEO flexibility, and how hard experiments are to ship — not just monthly SaaS fees.
SEO and performance realities
